"The major activities in this phase are to analyze, plan, communicate, and update. The actual intervention can be planned after understanding the history and status of the project. All the information and relationships learned in the previous phase need to be leveraged here. Here are some guidelines to consider:
- Information from the past is relevant in ensuring that troubles are not repeated.
- Contrary to the popular belief that professionals should always aim to exceed expectations, you need to take a minimalist approach here. This means that you need to determine the minimal critical path to satisfy the least functionality that the business is prepared to accept, using the following direction:
- What is the most important performance metric? A specific delivery date? Amount of money spent? Functionality delivered? Even if they are all important, which is the most important and which is the least important? In the unlikely event that they are all equal, what order must the functionality be delivered in?
- What is needed by the business to move forward? Are there external requirements, legal requirements, new product launches, or stock valuations that must be delivered by a specific date?
- Once the minimalist critical path is defined, what items are of the maximum value? What effort do they require? What are the risks?"
"The critical skills in this phase include the following:
- Negotiation skills You need to persuade people at all levels to stick only to the critical path.
- Organizational skills A detailed plan that can be tracked on a daily basis needs to be built.
- Problem solving skills You have to deduce the underlying problems as the rescue is being planned so that they are not repeated."
